Before you panic, rule out a tracking change

Most "conversion rate drops" in 2026 aren't real drops. They're tracking changes that look like drops.

GA4 shipped a substantial update in April 2026 — default event definitions changed, enhanced conversion schemas were updated, Consent Mode V2 enforcement tightened. If your numbers cratered around mid-April, the first hypothesis is not that your users stopped converting. It's that GA4 stopped counting them the same way.

Open one prompt before anything else: "Compare my purchase event firing rate to the count of orders in my Shopify admin for the last 14 days. Are the two numbers within 5% of each other?" If they diverge by more than a few percent, the drop is tracking, not behaviour. Stop the diagnostic and fix the tracking. The numbers come back once the events fire correctly.

Step 1 — Define the drop precisely (3 minutes)

The single biggest mistake when investigating a GA4 conversion rate drop is staying vague. "Conversions are down" is not a problem statement. "Purchase event firing rate dropped 38% on mobile starting May 7th, concentrated in US and UK organic traffic" is a problem statement. The first one takes a week to diagnose. The second one takes ten minutes.

"What's the trend of my primary conversion event over the last 30 days? Show me daily values. Where does the drop start?"

The AI returns a daily series. You're looking for the shape — gradual decline, single-day cliff, weekend pattern. A cliff means something changed on a specific date. A gradual decline means something is slowly eroding. They have very different root causes and very different fixes.

"What's the magnitude of the drop? Compare the seven days after the drop start to the seven days before."

Now you have a number. A 12% drop is a different conversation than a 60% drop, and stakeholders will ask which kind it is.

"Is the drop in conversion count or conversion rate? Are sessions up or down over the same period?"

This separates two completely different problems. If sessions are flat and conversions are down, you have a conversion problem. If sessions doubled and conversions held steady, you have a traffic quality problem dressed up as a conversion problem. The diagnosis path is different for each.

After three minutes you have a one-line problem statement. Which event, started when, how much, conversion or traffic issue.

Step 2 — Find where the loss concentrates (4 minutes)

A problem that affects every segment equally is rare. Most conversion rate drops concentrate — one device, one source, one geo, one landing page. Finding the concentration is what tells you the cause.

Ask the AI to split the drop across the obvious dimensions, one at a time.

"Compare conversion rate by device category in the seven days before the drop start versus the seven days after. Where is the gap largest?"

"Compare conversion rate by source/medium in the same windows. Which channels are most affected?"

A drop limited to paid search points at the ad account — paused campaigns, broken UTM tracking, an audience exclusion gone wrong. A drop across paid and organic together points at something on the site itself. A drop on direct traffic alone usually means a tracking change, because direct is GA4's catch-all for sessions it couldn't attribute and tracking failures often end up bucketed there.

"Compare conversion rate by landing page over the last 14 days versus the previous 14. Which pages saw the biggest drop in rate? Ignore pages where the drop is only in traffic volume."

This is the prompt that finds site changes. A 50% drop on /pricing and nothing else means the pricing page broke or got redesigned. A 50% drop on /products/[id] across the board means a product template change. A drop on the homepage means the homepage hero changed and you forgot.

"Compare new versus returning users. Did one segment drop more than the other?"

New-user drops usually mean acquisition or tracking. Returning-user drops mean retention or a session-handling issue, often a cookie or local-storage change.

Four prompts, five to ten seconds each. By the end of minute seven you know what's affected and what isn't.

Step 3 — Correlate with what changed (3 minutes)

You have the date and the concentration. Now find what changed on or before that date.

"List anything that happened on or within three days before [drop start date]. Did I deploy a site change, ship a new ad creative, change consent settings, or update tracking? Check the change journal if there is one."

If you keep a change log — in ConvRadar, in Linear, in a shared doc, anywhere — this prompt closes the case nine times out of ten. The pattern is almost always: drop date matches a deploy date, a campaign launch, a theme update, or a third-party tool update.

If there's no change log, walk through the usual suspects manually with the AI's help. "Did anything in my Shopify theme or storefront change in the last week?" works if your AI client has access to Shopify (via its own MCP server). "Compare my paid campaign performance day-over-day around the drop date. Did a campaign get paused, a budget cap hit, or a new audience launch?" covers the ad side. Or no correlated change but the drop concentrates sharply in one segment — deeper digging is needed, but you know where to look. Or the drop is spread evenly across every segment and date with no correlation to anything, which almost always means tracking even if step zero looked clean. Look again with more care.

What if the AI can't find the cause?

Sometimes the diagnostic lands at "I can see the drop, I can see it's concentrated on mobile organic in the US, but no site change, no campaign change, and no tracking change explains it." That's a useful signal, not a failure.

Two follow-up moves. First, look for second-order causes the AI doesn't have data for: a competitor running an aggressive promo that quarter, a Google algorithm update around the drop date, a payment provider outage, a regional internet incident. These won't be in GA4. They will be in your inbox, in the affected vendor's status page, or on a Reddit thread.

Second, browse the affected page yourself with the AI as a co-pilot.
